“Transformation” Action Plan

“Transformation” Action Plan

By: Mai Thanh Tuấn – Project Management Dept.

A new chapter is opening up for CIMAS since the company grew up and officially decided to shift from pure engineering to an EPC contractor. This is, obviously, a big challenge but also a big jump for CIMAS. In action to turn this goal into reality, CIMAS set up and implemented a large- scale improvement on all sectors ranging from technical competence to management efficiency.

Improving Technical Capability

Backed by years of experience in engineering field, CIMAS has a concrete foundation to move into a more comprehensive EPC field. However, with the motto “no vainglory” CIMAS pulls all its resources to enhance internal competence.  It is a must for all departments to make commitment on broader knowledge and richer skills. CIMAS engineers frequently co-operate and exchange experiences with CTCI colleagues through on-job training projects, video conferences, and professional trainings so as to acquire the latest technology and design software. By the end of 2009, most of the CIMAS engineers mastered International Design Code and Vietnamese standards. Utilizing the most updated software in design, such as PDS, PDMS, SP3D, Smart plant review, Caesar II, SAP, PV Elite, CIMAS has successfully shortened design period, produced more accurate drawings and smoothly facilitate construction work.

Setting up and training new functional departments

New functional departments to serve for EPC projects are set up, including procurement, construction, project management, project control and QHSE.  Manpower for these departments is internally selected to ensure that they can fully adapt and meet new requirements.

In preparation for these new aspects, CIMAS dispatched potential engineers to CTCI headquarters for further training. By encouraging the information exchange with CTCI experts, CIMAS quickly equipped its manpower with necessary knowledge and skills.

 Professional Technical Competence

Applying E-Integrated Management System

In early 2010, CIMAS BOD decisively implemented an e-integrated management system which links all functions, including Accounting & Finance, Sales, Projects and HR. The application of this software lifted CIMAS to a higher management level. CTCI also provided CIMAS with Post Merger Integration (PMI) training courses through direct classes, video conferences or on-line guidance. With the enthusiastic support from the mother company, this system was successfully installed and smoothly came into operation.

Currently, CIMAS is respectively applying Smart Plant Material (MARIAN) & SP3D, Project Service Supply Chain Management System (PSSCM), Construction Management System (CMS) for engineering, procurement and construction to update database of materials, manpower and machine. This modern method is really useful since it enables us to analyze the product efficiency and facilitate project management.

Besides, CIMAS also applied the Project Budget and Cost Management System (BCMS) and ERP (SAP) for Accounting and Finance while executing project. CIMAS will gradually apply the P6, SPF and POW for project execution in the near future.

Standardized Operation Procedures (SOPs)

CIMAS also upgraded all working procedures to fulfill EPC project execution requirements in Vietnam. Most of its departments have completed customizing the working procedures to suit CIMAS and Vietnam regulations which are  called Standardized Operation Procedures (SOPs). With the project management processes that acquired from SOPs and coached by CTCI experts, CIMAS is confident to organize, manage and control the EPC project.

Acquiring ISO 9001:2008 Certificate

In early January 2011, CIMAS officially acquired ISO 9001:2008 Certificate after going through the stringent audit process conducted by SGS United Kingdom Ltd. This certification demonstrates that CIMAS has committed to quality management in compliance with the global standard.

Establishing the company quality objective “Do the Right Thing” and “Do It Right the First Time” and company quality policy “To provide our valuable Customer the best quality in conformance with contractual requirements and statutory regulations,” every CIMAS employee shall make the effort to improve the project quality both technically and efficiently to satisfy customer’s requirements.

QHSE department is responsible for maintaining and controlling the Company Quality Management System. They also make quarterly and yearly audit plan for each functional department and project under execution to ensure that all departments and project teams strictly follow company quality policies and objectives.

Built up a chain of subcontractors & vendors

Up till now, Project, Procurement and Construction departments closely cooperate with each other in setting up a data bank of appropriate subcontractors & vendors for effective proposal preparation and feasible bidding strategy.

We take initiative in surveying vendors, suppliers, subcontractors in Vietnam market by ourselves. Besides, we continue to identify qualification of Vendor List provided by owners and partners during project execution to enrich our data bank.  Bearing in mind that only quality is not enough, CIMAS keeps updating our data bank as a reliable reference source for each project to make sure that the price we offer is really competitive.

CIMAS made great efforts to enhance engineering capability and improve project management capability. With the current competences, CIMAS is ready for EPC projects. CIMAS continues moving forward with an aim to maintain the trust and respect of our valuable customers, with the belief to always bring the best service to help them get closer to achieve their goals. CIMAS never stops growing and commits to be a reliable partner of any customer, either giant or small.
